From question to operating brief.

We work the way a good brief is written: establish the question, review the current system or market, build the evidence, then recommend a course and hand over a working brief. Nothing is presented that cannot be traced back to what was found.

Process

The question

Name the decision the work has to serve before any review begins.

Most requests arrive as symptoms. We separate the symptom from the decision, write down who owns it, what would count as an answer, and what sits outside scope. The engagement only starts once that is agreed in writing.

The review

Establish how the organisation, estate or market actually operates today.

Depending on the assignment this is a systems and process audit, a competitor and claim review, interviews, a survey to a defined population, or a combination. We work from primary sources and operating reality — not from the slide deck that describes them.

The evidence

Turn findings into a small set of facts the recommendation can stand on.

Evidence is ordered by strength. Assumptions are labelled as assumptions. Thin samples and contested claims are declared rather than smoothed. The aim is a shared factual base that a board or leadership team can argue from.

The recommendation

One course of action, with the reasoning left in.

We recommend a course and say why — including what it requires, what it forecloses, and how you will know it is working. Doing nothing is included when it deserves to be. Weak options are described as weak.

The working brief

Hand over something a delivery team can quote and work against.

Where a build, campaign, process change or research programme follows, we write the brief an internal team or delivery partner can execute from. Continued involvement is available, but never a condition of the recommendation.

One consultancy, four capabilities

Technology, management, advertising and research sit in the same practice, so a recommendation does not fall between disconnected suppliers.

Evidence before preference

Where the facts are thin, we say so. Where a market looks unattractive, we report it as unattractive. A consultancy that only confirms preference is expensive validation.

Every recommendation states what happens first, what it depends on, and what can wait. Advice that cannot be sequenced is unfinished.

The deliverable is a set of papers a leadership team can act on — reviews, briefs, matrices, plans — not a conversation someone has to remember.
